The Digicon Group is a technology and manufacturing organization with almost 50 years of history, bringing together companies such as Digicon, Perto and Perto India. It operates in banking and retail automation, urban mobility and access control, with a presence in more than 40 countries across four continents and reference projects such as the São Paulo Metro and large urban parking systems in South America.
Challenge
Structuring, at the same time, the technical foundation, the IT operating model and the portfolio governance of a group with teams in two countries. The development lifecycle (ALM) had to be standardized, dependency on tacit knowledge reduced and executive visibility given to technology initiatives, all without interrupting a fully running operation.
Solution
DBServices assigned a senior DevOps specialist full time, acting as Technical Management and Technology Governance for the group. The transformation was structured in four layers (Platform, Standards and AI Innovation, Adoption and Enablement, and Corporate Governance), executed in four phases validated by pilot projects.
Result
Global unification of ALM on Azure DevOps and AWS; more than 100 professionals trained in Brazil and India; a corporate AI platform with structured usage governance; more than 60 initiatives mapped into a single portfolio with periodic executive reporting; and the IT operating model raised to the board agenda.
